COTA IT & Innovation · Board-ready overview · Illustrative package $18,374
1. Why this POC
Transit cameras today mostly record. Ghost Protocol turns the bus edge into an agent: on-device RF-DETR detections stay authoritative, legacy Axis streams can be ingested via VAPIX, and justified clips plus MQTT metadata reach Phantom Vision VMS—without ripping out the operations center on day one.
Outcome for COTA: prove real-time multi-class detection, host-side visual reasoning, and secure operator workflows on a Mac Studio desk in a bounded lab → bus path.
Gemma host-only
Visual-language reasoning runs on the Mac Studio host—never on Shadow / OAK cameras.
2. See it in under a minute
Shadow edge hardware — multi-lens environment node, industrial connectors, on-device AI path.

3. What we prove (capability clusters)
| Cluster | Proof moments | Example capabilities |
|---|---|---|
| Detection | Live counts and classes on Shadow | People, weapons/metal, vehicles, attributes, plates/QR/OCR |
| Deterrence | Sub-second physical/alert path when armed | Relay / strobe class threat response, smart alerts |
| Forensics | Justified clips + multi-cam review | Acoustic pre-buffer, Phantom Vision playback, behavior narratives |
| Integration | No rip-replace + agent access | Axis VAPIX, A2A/MCP via host proxy, OTA model adapters |
Edge vs host (illustrative reasoning chain)
| On Shadow (edge) | On Mac Studio host |
|---|---|
| RF-DETR detections, person/weapon classes, justified H.265 chunks | Gemma-class VLM Q&A over events/clips |
| MQTT health + lightweight metadata | Phantom proxy :8788, operator UI, Ollama |
| VAPIX ingest of Axis streams when configured | Secure operator Access / no browser→device secrets |
▹ Shadow 2 (on-device): high-confidence metallic object + 14 persons; multi-camera FOVs.
▹ Host VLM (Mac): narrative synthesis, face-crop queue for recognition pipeline, plate sample redacted in public docs; MQTT payload already published from edge.4. What it costs (illustrative)
Not a binding quote. Hardware remains a permanent COTA asset post-POC. VMS access and NIST enclave configuration included in the package.
| Component | Amount (USD) |
|---|---|
| Shadow 2 unit (environment node) | 1,550 |
| Edge tuning, VAPIX proxy setup & deployment | 2,400 |
| On-site install, travel & 7-day post-deploy stability support | 6,150 |
| Executive safety agent training & support | 3,430 |
| Basic hardware mounts & M12 cabling | 45 |
| Mac Studio host (M4 Max class, ≥64 GB / ≥1 TB) — cost + 20% markup | 4,799 |
| Phantom Vision VMS access & NIST enclave config | Included |
| Total fixed investment (illustrative) | 18,374 |
Package notes
- Logistics line includes +$2,000 for one week of post-deploy stability monitoring (soak gates, remote status, hotfix window) beyond install-only travel.
- Mac Studio = illustrative $3,999 × 1.20 = $4,799.
